Email Time Analysis

Email is one of the biggest productivity drains in knowledge work. A 2019 McKinsey study found office workers spend an average of 28% of their workday reading and answering email – about 2.6 hours in an 8-hour day. Yet response time expectations vary dramatically by context.

Typical response time norms:

  • Urgent / same-day: target under 4 hours during business hours
  • Standard business: target within 24 hours
  • Low priority: within 3-5 business days
  • Newsletter / FYI: no response required

This calculator estimates three things:

  1. Daily email cost: (emails received) x (average handling time per email). If you get 120 emails and each takes 3 minutes to handle (read, decide, act, file), that is 6 hours – 75% of an 8-hour day. Which explains why a lot of actual work happens after hours.

  2. Backlog clearance: if incoming volume exceeds daily capacity, the backlog grows indefinitely until something changes – hiring, delegation, unsubscribing, or auto-filtering. The calculator shows the daily backlog growth and time to clear it if you add extra focus time.

  3. SLA compliance: given your current average response time and target, what fraction of emails are you likely hitting on time (assumes exponential distribution of response times, a common model for queuing systems).

The fix is rarely working faster – it is batching. Checking email 2-3 times per day at set times and processing to zero each session outperforms continuous monitoring for most knowledge workers.
